RAG for internal knowledge systems: from concept to production in 12 weeks

Many businesses estimate a RAG for internal knowledge systems project will take six months. In practice, with a team of five and a clearly defined scope, twelve weeks is entirely achievable — if you resist the urge to perfect everything in the first release.

The formula: minimum viable scope in week one, then expand progressively from week six. Weeks one through four are foundation — data pipeline, infrastructure, and CI/CD. Weeks five through eight are core feature build. Weeks nine through twelve are testing, tuning, and go-live.

What to avoid: adding features before existing ones are stable. Every mid-project scope expansion creates technical debt that must be repaid later — usually at a higher interest rate.
